Rebuild when the foundation limits the business
A rebuild is worth investigating when the current architecture repeatedly blocks necessary changes and smaller fixes no longer address the cause. A dated visual style alone is not enough evidence. Compare the cost, disruption and likely benefit of targeted improvement with the cost of replacing the foundation.
Look for repeated customer friction
Watch people complete realistic tasks: find a product, compare variants, understand delivery and add an item to their bag. Record repeated failures, especially on mobile. Use analytics to establish how common a pattern may be, but do not infer the cause from a funnel report alone.
Look behind the interface
Ask the operating team where manual work accumulates. Conflicting stock, duplicated data entry, fragile releases and app dependencies can indicate architectural problems. Document a specific example, its frequency and its effect on customers or staff.
Assess twelve warning signs
Review difficult navigation, weak search, unclear product information, awkward mobile interactions, slow key pages, broken measurement, unreliable integrations, inconsistent inventory, excessive app overlap, fragile releases, inaccessible controls and content that is hard to maintain. A warning sign is a prompt for investigation, not an automatic rebuild recommendation.
Separate quick improvements from structural work
A product-page content problem may be fixed within the existing system. A repeated integration failure may need a different data flow. Group issues by cause and dependency so that a new visual design is not expected to solve every operational problem.
Choose a measurable next step
Establish a baseline, define the business outcome and decide what evidence would justify investment. A Commerce Assessment can produce prioritised observations, opportunities and recommended actions. It should explain uncertainty and identify what needs further validation before committing to a rebuild.
